How to estimate SaaS product design

I lean on my experience, but I would say I have a 2 step process:

1. Break down tasks

Start by splitting the project into smaller chunks—like ideation, wireframing, prototyping, user testing, and revisions.
Each phase will take different amounts of time, so try to estimate how long each one will realistically take.
Breaking it down this way helps you stay organised and gives you a better idea of where the project might hit roadblocks.
For example, ideation could be quick, but prototyping might take days depending on complexity.

2. Use 3-point estimation

For each task, estimate three time scenarios:
  • Optimistic: What if everything goes perfectly? How fast could you finish?
  • Pessimistic: What if things go off track? How long could it realistically take then?
  • Most likely: What do you think will happen under normal circumstances?
Add about 30% more time as a buffer to handle any surprises or delays.
